Automatic tool changers get talked about a lot in CNC circles, and it's easy to assume more automation always means a better machine. In practice, for the vast majority of workshops, that's not true — and an ATC can end up costing you more than it saves. Here's how the three main setups actually compare.
Here's the claim worth sitting with before you read any further: for nearly all cabinet makers, making carcasses and wardrobes, a single 5mm tool is all you need. Not five tools. Not a rotating magazine. One. It sounds too simple to be true, but once you understand how a CNC router actually cuts a hole, a pocket, or a profile, it stops sounding surprising and starts sounding obvious. Here's why.
Single Spindle: Doing Everything With One Tool
A single spindle machine runs one cutter at a time. Sounds basic, but it's worth stopping to ask: how many different tools does most work actually need?
For a huge amount of CNC work — cutting sheet goods, profiling, most joinery, sign making, general fabrication — a single, well-chosen cutter can do the vast majority of the job. Swap the bit when you genuinely need a different profile or diameter, and get on with cutting. It's simple, it's reliable, and there's nothing extra to maintain, calibrate, or go wrong.
If your job list is mostly "cut this shape, cut that pocket, cut this profile" — a single spindle isn't a compromise. It's the right tool for the job.
This Is the Bit Most People Get Wrong
This is genuinely the part of the conversation that convinces most people they need a tool changer — and it's almost always based on a misunderstanding of what one tool can actually do.
For the overwhelming majority of cabinet and furniture work, a single 5mm cutter can do the profile cuts, the pockets, the cut-outs, and the drilling — all of it, with one tool never leaving the spindle. This becomes even more true if you're working with euro screws, and standard fixtures and fittings, which are largely built around 5mm hardware to begin with.
Here's the part that trips people up: it doesn't matter if the hole you need is 25mm, or the dowel going into it is 8mm. A 5mm tool doesn't need to match the diameter of the hole — it cuts the hole by moving in a circular path, tracing out whatever diameter the program tells it to. A 25mm hole isn't drilled with a 25mm bit; it's milled with a small cutter following a circular toolpath, the same way a pocket or a profile is cut. The tool diameter and the feature diameter are two completely different things.
Once that clicks, the supposed need for a tool changer — one bit per hole size, one bit per fitting — mostly disappears. One correctly chosen tool, run well, covers a surprising amount of a job list that people assume needs several.
Twin Spindle: The Sensible Step Up
Where a lot of workshops actually benefit is a twin spindle setup — two spindles, each holding a different tool, ready to go without a manual changeover.
This covers the situation that trips up single spindle work most often: needing one tool for the main cut and a second for something like a finishing pass, a different diameter, or a drilling operation. Instead of stopping the job, swapping a collet, and re-zeroing, the machine just switches to the second spindle and carries on.
Two tools covers the overwhelming majority of jobs that need more than one cutter. You get the flexibility of a second tool without adding a carousel, tool library, or extra electronics to the mix.
ATC: Powerful, But Usually More Than You Need
An automatic tool changer (ATC) holds a whole magazine of tools and swaps between them mid-program with no operator input. It sounds like the ultimate setup — and for a specific kind of work, it is.
Where an ATC genuinely earns its place is when a job needs several different form tools in sequence — think multiple distinct profile bits, engraving tools, and drills all in the same program, run unattended, swapping automatically between each. If you're regularly running jobs that need four, five, six different tools back to back without stopping, an ATC solves a real problem.
For most workshops, that's not the job list. If you're mainly working with one or two tools per job, an ATC isn't adding capability you'll use — it's adding a system you'll maintain.
The Real Cost of an ATC
An ATC isn't just a more expensive spindle setup — it changes what your workshop needs to run and maintain the machine at all:
- It needs compressed air. ATCs are typically pneumatic, which means you need a compressor sized for the job, and an air dryer to stop moisture getting into the tool changer mechanism and causing corrosion or jamming over time. That's extra equipment, extra noise, and extra electricity draw that a spindle-only setup simply doesn't need.
- The mechanism is exposed to the workshop environment. Dust, swarf, and general workshop debris are the enemy of any moving mechanical assembly, and a tool carousel has a lot of moving parts sitting right in the middle of where all that debris is generated.
- Higher service costs. More moving parts, more sensors, more things that can drift out of calibration — an ATC is simply a more complex system to keep running, and that complexity shows up in maintenance time and callout costs down the line.
None of that is a reason to avoid an ATC if you genuinely need it. It's a reason to be honest about whether you do.
So Which One Do You Need?
- Mostly single-tool jobs? A single spindle does the job with the least to go wrong.
- Regularly need a second tool — a finishing pass, a different diameter, a drill? Twin spindle covers this cleanly without the overhead of a full tool changer.
- Running unattended jobs that genuinely cycle through multiple distinct form tools? That's the case an ATC is built for.
